

Helping a startup design video games to build kids’ emotional strength
A one-month sprint to develop new products—and a new way of working.
For 6-year-old Dave Jr., a long line at Disneyland triggered a massive meltdown. His parents were concerned and a little embarrassed, but not surprised; Dave Jr. struggled to keep his emotions in check.
Hoping to help, Dave Jr.'s uncle, entrepreneur Craig Lund, joined forces with researchers at Harvard Medical School and Boston Children’s Hospital, along with a video game designer who had worked on Quick Hit and NBA 2K. Together, they set out to design something that could teach coping skills to kids like Dave Jr. who need to manage “big emotions,” as well as children suffering from anxiety, ADHD, and other behavior issues, which are on the rise.
Their collaboration resulted in a video game called Mightier and a startup called Neuromotion Labs—a 10-person team of psychologists, game designers, and engineers who embedded at IDEO Cambridge for a one-month sprint to improve the game and get ready for launch.
To play Neuromotion's game, kids are first taught simple, calming breathing exercises. During gameplay, kids wear heart-rate monitors on a wrist or arm that detect spikes caused by stress or anger; as their heart rates go up, the game's difficulty increases. Kids have opportunities to pause and try deep breathing to counter the ramped up challenge. As it turns out, "gamifying" restraint builds strong incentives for kids to take charge of their emotions—they have to if they want to win.

Already activated around boosting mental and emotional health, IDEO's design team worked side-by-side with Neuromotion to study how parents and children experience Mightier. From home visits to group interviews to a summer camp-style design session with kid players, live feedback fueled the next iteration of the gaming platform and better product-market fit.
IDEO helped Neuromotion hone the visual design and mechanics of Mightier and expand it's suite of games. The team observed that the Mightier program was more successful the more involved parents of players became, which revealed a need for additional resources for adults. So they created new supports, including a more detailed orientation and a personalized coaching service for parents staffed by trained therapists.

But can a video game actually help kids cope? Early peer-reviewed studies showed that playing Mightier reduced outbursts by 62 percent, oppositional behaviors by 40 percent, and parental stress by 19 percent. After 12 weeks of using Mightier, a survey of kids and parents showed that 96 percent of parents saw positive behavior changes in their children, while 92 percent of kids learned new coping skills.
Shortly after the design sprint, Neuromotion secured its next round of funding and officially launched Mightier’s array of “bioresponsive games.” The games have already been played more than a million times, and Neuromotion has measured more than a 100 million heartbeats. Mightier games are helping kids and families across the country.
What about Dave Jr.? Recently, his sister told Lund she "accidentally" bumped Dave Jr.’s bike off a pier and into the ocean. She was expecting an outburst of anger, but after eight months of playing Mightier, Dave Jr. stayed cool. His uncle couldn’t be prouder.


Designing waste out of the food system
IDEO partnered with hotels, food banks, foundations, and entrepreneurs to combat food waste.
Many of us have let vegetables wither in the crisper drawer, or thrown out a child’s half-eaten restaurant meal, but the sheer scale of food waste around the globe is hard to grasp. According to the United Nations, about a third of the food the world produces every year—1.3 billion tons—is lost during production or tossed by consumers, with North Americans throwing out the most food per capita. The average American wastes enough food each month to feed another person for 19 days.
IDEO received a series of grants from The Rockefeller Foundation to find solutions, given the power of IDEO’s human-centered design approach to address systemic challenges. Through a number of projects with The Rockefeller Foundation and other organizations, IDEO designers from across the U.S. devised novel ways to tackle food waste.
For IDEO’s first initiative, designers tapped into the enthusiasm of the broader creative community, in partnership with The Rockefeller Foundation, the City of San Francisco’s Department of Environment, the Closed Loop Foundation, ReFED, and other groups. In the summer of 2016, OpenIDEO—IDEO’s open innovation practice—launched the Food Waste Challenge, asking how people might curtail waste by rethinking our relationship with food. Between June and October, more than 20,000 people from 113 countries took part in the challenge, tracking their personal waste and brainstorming solutions.

Challenge participants submitted more than 450 ideas. A team of food industry experts helped select the 12 top proposals, which included software to help people buy food collectively from wholesalers and a service that delivers extra meals from corporate events to those in need. Ultimately, the Closed Loop Foundation chose to award Full Cycle Bioplastics a $50,000 grant to scale up its idea to convert inedible food and paper waste into a fully compostable alternative to oil-based plastic.
At the conclusion of the Food Waste Challenge, OpenIDEO launched the Food Waste Alliance, a platform for participants and experts to stay engaged with the most promising ideas and innovators. The alliance helped entrepreneurs share resources, prototype new concepts, secure funding, hire staff, and form partnerships. OpenIDEO invited hundreds to join the alliance, and 92 percent of members told IDEO they made progress in their work as a result. One member company, RISE, received funding from another participant who discovered RISE through the alliance. This investment let RISE prototype its concept for milling spent grain from beer brewing into flour for baked goods and ultimately join the prestigious Food-X accelerator.

The Rockefeller Foundation also supported IDEO’s work with City Harvest, a New York organization that collects 160,000 pounds of unused food each day and delivers it to soup kitchens and food pantries. City Harvest wanted to understand the habits of local families who visit food banks in an effort to ensure all the food the group distributes gets eaten. To get a peek into these families’ kitchens, in January 2017, IDEO researchers conducted observations and interviews across New York City’s five boroughs. Pantry customers cooked for the researchers, giving them an inside look at how the families engaged with the food they had available and what food meant to each of them: tradition, stability, even adventure. Based on insights from pantry visitors, IDEO made recommendations for City Harvest, including community-run cooking classes and a way for families to request specific foods or reserve pick-up times by text message. IDEO also created three video vignettes to help build even greater empathy between City Harvest and the people it serves.

In spring 2017, capping IDEO’s work with The Rockefeller Foundation, the organizations teamed up with World Wildlife Fund and Hyatt hotels in Florida, New York, and New Jersey to rethink all-you-can-eat buffets. IDEO studied diners and staff at Hyatt buffets and found that employees—from event planners to kitchen staff—each add a cushion of extra food to cover their bases, while guests overfill their plates to avoid missing out. In the end, diners eat just half the food organizers serve, while the rest goes to waste. This and other data-driven insights gleaned about diners’ habits led to subtle substitutions, including smaller plates of meats and cheeses that can be ordered from servers and individual pastries rather than whole cakes. These alternatives have not only built on Hyatt’s existing food waste management strategies, but have also helped reduce buffet costs at Hyatt Regency Orlando and continued to receive support from guests.
The problem of food waste is too enormous to ignore. Wasted food means squandered resources, lost money, and ultimately, hungry people—more than 15 million in the United States alone. Designers and innovators from coast to coast have helped find solutions to the crisis that fulfill a variety of needs, from preserving produce sent to food pantries to keeping plastic packaging out of the oceans. The Rockefeller Foundation and other IDEO partners are leveraging powerful design techniques to pave the way for a waste-free future.


Launching a bootcamp for data scientists
Designing a rigorous program that prepares students for a career in the data-driven economy.
In 2017, IDEO acquired longtime partner Datascope and integrated the company’s data scientists and engineers. Datascope team members aren’t just passionate data scientists; they’re human-centered designers who happen to work with data, as illustrated by successful collaborations like this one:
In today’s job market, there’s no such thing as being "done" with your education. This is particularly true in the fields of data science, machine learning, and AI, where significant advances are made on a monthly basis. To meet this need for more in-depth training, Metis—part of Kaplan—wanted to create a comprehensive data science program for students from all backgrounds. Metis asked Datascope to design the curriculum from scratch, drawing on the company’s deep expertise in the field.
Datascope spoke with practitioners across industries to identify the key skill sets that make them successful: a grasp of design; fluency with data management, coding, and algorithms; and effective communication with coworkers and the wider world. The team crafted a 12-week bootcamp that develops these specific abilities.
In order to prepare students for the work world, the bootcamp is structured less like a class and more like a company, where students are “hired” as data scientists—with projects to complete—starting on day one.
Students collaborate on group projects and presentations in a way that mirrors real workflows, and practice pair programming to learn from one another. Using techniques drawn from design, students are invited to refine their project briefs and continually reevaluate their approach.
Instead of a final exam, at the end of the course, students tackle five real-world, open-ended data science projects inspired by Datascope’s client work. One project involves using data from subway turnstiles to detect patterns in the volume of street traffic; another asks students to use data they scrape from the web to predict a movie’s box office profits using regression analysis.
After students complete the bootcamp, they receive an additional three months of career support, from mock interviews to site visits with potential employers. In addition to designing the curriculum, Datascope taught the first three student cohorts and helped Metis build its teaching team as it expanded the program from New York to San Francisco, Chicago, and Seattle. Metis now offers online courses, evening classes, and corporate trainings in data science.

Designing the Levi’s Commuter Trucker Jacket with Jacquard by Google
When Google teamed up with Levi’s to craft a jacket with technology woven in, the company turned to IDEO to help make the experience of wearing the garment feel seamless, intuitive, and familiar.
You’re whizzing along on your bike, en route to a new restaurant for a client meeting. You reach an unfamiliar intersection; which way to go now?
Instead of dismounting and digging for a phone, you brush your hand along your jacket sleeve for directions, then double-tap the denim to re-start your music. Without taking your eyes off the road, you’ve taken care of the problem.
This intuitive interface for connected apparel began with Levi's, makers of durable workwear for 140 years, and Google, creators of forward-looking technology, which joined forces to fashion the first item of clothing with touch-sensitive, copper-core threads woven directly into the fabric. Once it was established that the first connected garment from the partnership would be a jacket within Levi’s Commuter line, with interaction on the sleeve, Google worked with IDEO, leaders in designing for human needs, to develop the gesture language of the jacket and industrial design of the technology within.
This is the first connected garment that helps us break free from devices. It seamlessly incorporates Jacquard by Google technology to perform digital tasks, such as navigation, communication, and music playing with a few swipes or taps on the sleeve.
Jacquard by Google—a platform that makes it possible to integrate touch and gesture interactivity into fabrics using conductive yarn and standard, industrial looms—was inspired by a curious twist of history. The Jacquard loom, invented in France in 1804, used punch cards to automate the process of weaving complex patterns into fabric. In the 1940s and ’50s, engineers employed a similar punch-card technique to program the first computers.

IDEO spent time on the project early on, collaborating with Google engineers and Levi’s clothiers on the jacket’s development, helping craft an experience that would make the intelligent threads intuitive to wearers.
Working alongside Google and Levi’s, IDEO’s work included:
- The industrial design of the electronics integrated into the snap tag and connector (the tag snaps onto the jacket’s cuff and connects to your phone via Bluetooth)
- A vocabulary of gestures on the cuff of the jacket that lets you interact with the jacket’s technology
- Early exploration of the basic design philosophy and conceptual design for the interaction model of a corresponding smartphone app that ties it all together (works with both iOS and Android phones)

The IDEO team’s first task was to validate what commuters of all stripes wanted from the garment, in addition to the work Levi’s did in researching with its consumers. In interviews, group exercises, and wear tests with urban cyclists and other workers on the go, the team learned that cyclists needed a way to stay connected, while still living in the moment. That meant being able to answer calls, hear text messages, get the next direction, and control their music without using a screen.
Levi’s, Google, and IDEO developed a language of movement for Jacquard-enabled fabric that feels familiar and human and builds on the ways people would naturally interact with a garment (a whole-hand brush along the sleeve, as opposed to a one-finger tap on a touch screen, for instance).

Then came the design and engineering of the snap tag on the jacket’s cuff, which gently notifies you of calls, texts, and other jacket interactions with light and vibration feedback. The flexible, lightweight strap incorporates the look and feel of a Levi’s jean button, while housing advanced electronics that capture touch data. The tag is removable, charges via USB connection, and works in conjunction with a mobile app that lets you configure settings for the garment, set notifications, and customize gestures and interactions.
The Levi’s Commuter Jacket with Jacquard by Google changes the game because it’s simply that—a jacket—with technology that adds new utility and value, allowing us to wear our everyday interactions on our sleeves.

This designer created a digital zine to explore culture through cooking
How an IDEOer is exploring gastrodiplomacy through zine-making.
But if you were to ask someone in China, they’d laugh amiably and follow up with another question: “What part of China are we talking about?” And it’s a good question—whether the food you crave is sweet or spicy, hearty or healing, you can find it in the Chinese kitchen.
Even growing up in a Chinese family, the diversity of Chinese food came as a surprise. I thought there were two types: Panda Express and the Cantonese food that my parents cooked. It wasn’t until I traveled through China, tasting everything from spice-laden cumin lamb to tropical coconut soup, that I realized how much I was missing. With thousands of years of history, 55 racial minorities, and 9.6 million square kilometers of land, China’s food culture is incredibly diverse. I learned to embrace my heritage by learning how to stir-fry, braise, and steam.
And yet the dominant view of Chinese food in the West is not only narrow, but tinged with prejudice. Growing up in a homogenous community in suburban New York, I was no stranger to words like “oily,” “cheap,” and “gross” being applied to the food of my heritage. On the surface, this might not seem like a big deal, but it reflects a deeper judgement about which cultures hold inherent value.
I always saw this as normal—just the way things were. But as COVID-19 has spread across the globe, so has anti-Chinese xenophobia. Across the world, businesses have banned customers of Chinese descent. Racial slurs fly freely. In March, an acquaintance of mine woke up in the hospital after being attacked by strangers for no reason other than his East Asian features.
I wanted to do something to help. But what?
I’m no politician. I’m not an Instagram influencer. But I do have a few skills that turn out to be surprisingly relevant. The first, which I practice on a day-to-day basis here at IDEO, is storytelling. The second is cooking, eating, and writing about food. It turns out, the combination of the two is a powerful thing.

I’m talking about gastrodiplomacy, the promotion of cultural awareness through food. As ingredients like kimchi, harissa, and turmeric have made their way into the mainstream, they’ve become a starting point for people to take an interest in other cultures. But while I’m encouraged to see signs of that trend with Chinese food, it’s nascent at best. And I want to help it grow.
And thus Journey East, a digital zine about Chinese food culture, was born. The name is an play on the classical Chinese novel Journey to the West (西遊記), which tells the story of a Buddhist monk venturing west from China along the Silk Road. It serves both as a nod to my personal journey from America to Asia, and a reminder of my core goal of shedding light on the beauty and diversity of Chinese cuisine.

I have so much to say on the topic of Chinese food that I could easily ramble on forever. To stay focused on my core goal, I wrote a set of design principles for Journey East:
- Tell a human story. Food tastes better when you know the story behind it (I’ve always believed this, and researchers seem to think so, too). That’s why I start each issue with a history of the region and the reason I find it personally meaningful.
- Make it a conversation. There are plenty of places that will hand you a list of ingredients and tell you how to cook them. There are fewer that invite you to ask “how” and “why”. Though I don’t claim to be an expert, I always encourage readers to reach out to me personally about the recipes I publish. The resulting conversations have been my favorite part about Journey East. (In particular, one of the highlights has been seeing a friend’s vegetarian takes on the recipes.)
- Accessibility over authenticity. When it comes to food, it’s easy to get hung up on what's "authentic" or not. But much like design, some of the most innovative home cooking comes from constraints, which are visible in the incredible variety of food from the Chinese diaspora (did you know that you can stir-fry watermelon peel as a substitute for winter melon?) By starting each issue with an illustration rather than a photo, I encourage readers to think of my recipes as inspiration rather than instructions.
Launching Journey East has been rewarding in many ways. I’ve learned to pivot quickly, grown as an illustrator and writer, and expanded my culinary repertoire. After falling in love with the sambal-laden Malaysian oyster omelette and ketchup-infused Hong Kong pork chop rice, I’ve thrown out all my preconceptions about what ingredients “belong” in Chinese food. But the best part has been hearing from readers who learned something new. Opening hearts and minds won’t happen overnight, but if I can do even a little bit to help people see Chinese food and culture in a fresh light, I’ll consider it time well spent.

Lo mein. Orange chicken. Honey walnut shrimp. If you ask the average American to name some Chinese food, they might go with some of these. Where I live now, in Japan, the answer could be ramen or gyoza.


The intimacy and complexity of shooting portraits during a pandemic
One designer has found virtual photoshoots just as meaningful as shooting IRL.
Her face, sitting in front of a beautiful brick wall, had been on my screen for weeks as we worked on our current project. Before COVID-19 sent us off to work from home, we used to work together on projects at the IDEO Cambridge studio. Now she was living in yet another window on my desktop.
I’m an interaction designer by trade, but I’m also a photographer. I’ve managed to bring those two passions together in my work at IDEO. Now, with all the available software, I can do the former from my house, but I had pressed pause on much of my photography work—and I missed it.
From my couch, I realized I wasn’t missing the weight of my camera or meticulously packing my camera bag—I missed people. Could I recapture the magic of an in-person portrait session from my living room? And could I make all these video calls feel less soul-sucking in the process?
Given the constraints of a global pandemic, I asked myself a how might we: How might we photograph people in a socially-distanced way while still preserving a sense of intimacy?
That’s where Tamara comes back in. I’d seen one or two photographers shoot “virtual portraits” online and I was inspired to give it a go. I was nervous, but experimenting with somebody I knew from “real life” prevented the process from feeling too daunting.
It went like this: During (yes, you guessed it) a video call, I asked Tamara to choose a few well-lit places in her home where she’d been spending a lot of time during lockdown. As she showed me her apartment through the laptop’s camera, it was like the world suddenly expanded.
We decided on a spot in the kitchen where she had been making a lot of tea. In order to frame the shot, Tamara created an improvised laptop stand using a chair. I asked her to open the camera on her phone and set it to selfie mode with a 10 second timer. She positioned the phone next to her laptop and we worked together to match the angle of the phone to what I was seeing on my screen as closely as possible.
Then Tamara pressed the button on her phone to begin taking photos and I gave direction on positioning and lighting. Waiting for the countdown on the timer was a little awkward, but not awful, especially since we knew each other well. Then I would review the photos as she sent them via text.
The final result was pretty good. Tamara looked relaxed, almost joyful. I was inspired to continue.

I reached out to a few more IDEOers and continued to refine the process. Next I shot Natalie. She’d recently (and begrudgingly) acquired an air conditioner to make working from home more comfortable. This had become a hot topic of conversation during our many calls. When I asked her to take me somewhere she’d been spending a lot of time during the pandemic, we naturally ended up in the coolest corner of the house: in front of the AC.

A few days later, Shavon showed me around her new apartment. We brought her dog Oliver’s bed into the frame to try to lure him into the background. We snapped a few shots when he showed up.

Todd also moved during the pandemic. When I dropped into his new home in Wellfleet, Massachusetts, he took me outside to his deck where he has coffee every morning. I love how the trees seem to absorb him into the picture.

Next I "went" to Virginia to shoot my friend Favin. The first location we scouted was outside in the blazing summer heat. After sweating through a few shots that felt a little too staged (like the one on the left below), we moved inside. Favin picked a new, more comfortable spot: the couch she'd been spending time on during quarantine. We ended up with the shot on the right, which we both liked better.

My colleague Greg uses his Instagram account to chronicle the records he listens to every Sunday. I asked if he might let me photograph him where the magic happens: in front of his record collection.

After we finished, he sent me this shot of Oscar, his three year old.

Seeing my colleagues and shooting photos again were both a relief. As far as new hobbies go, maybe this one was a bit strange, but it gave me back what I was missing: my community. Here are three things I learned by stepping outside my comfort zone and doing virtual portraits.
#1. Everything is different now, so we're all adapting
The unexpected constraints of a pandemic have revealed a completely new way of working. I no longer go on long walks to scout locations; instead I get walked around virtually. Photos are framed by leaning an iPhone up against a pile of books or a toaster, and everything shot is from a phone. And now I can time travel—I can shoot in the UK in the morning, Massachusetts in the afternoon, and California at night.
I wouldn’t have dreamed up these strategies in the past, but given the constraints, it works.
#2. These remote sessions are a collaboration between photographer and subject
In traditional photography, the person holding the camera is in control. Now that my hands are empty, who’s in charge?
I asked Alyson, a former IDEOer, if she’d take me to the beach where she surfs every morning. I had a shot in mind: Alyson from below, holding her board with the line of waves behind her.

We nailed it. A few minutes later, a man walking by started talking to Alyson, asking her what she was doing with a tripod and two phones on the beach (understandable). We ended up taking this second shot mid-conversation. We both liked it better.

From behind my screen, I didn’t have the opportunity to adjust the angle of the board or tweak the lighting—I had very little control about what was actually happening and the portrait still came out great. Here’s how I see this remote photography experience compared to other modes:

When I shared this project with Jane Fulton Suri, IDEO's first design researcher, she told me, “You are unlocking something in both yourself and the subject—it’s a negotiated process.” I can’t help but agree.
#3. Distance can feel intimate too
Today, video calls can be work meetings, birthday parties, therapy sessions, weddings, murder mystery games, and everything in between. It’s not necessarily intimate by nature, but during a pandemic, the definition of intimacy has changed.
My dear colleague Bruno traveled to Miami to be with his family this past summer. During our portrait session, he told me he’d never lived at home with his little sister, Rafa, who’s four. The setting he chose for his photo was her room. At one point, they were both holding toys as they looked out the window. We captured a quiet, beautiful moment that may have never happened if it weren’t for the pandemic.

I also got my family in on the gig. When I texted my mum to ask her to participate in this project, she was less than enthusiastic.

With her in northern England and me in Massachusetts, I hadn’t seen her in person since September 2019. She had been knitting up a storm—everything from cardigans to giraffes—for my daughter. I explained what I was hoping to do, and when I called, she and my dad had set everything up perfectly. I speak to my mum often, but this was the first time I involved her in a project.

This isn’t the 2020 I dreamed up; I’m sure that’s true for you too. But this experiment has re-inspired me as a photographer. I’ve come to realize that I don’t always need to be fully in control, or even physically present to get interesting, intimate results. In fact, I can be anywhere…even in my living room.
It was during my 800,000th video call of 2020 when I started to wonder about what the rest of my colleague Tamara’s apartment looked like.


How to co-design better schools
A new toolkit supports school communities in putting equity first.
What do we stand for in this moment when education is being disrupted, inequities are being exacerbated, and we feel more isolated than ever before?
Knowing we couldn’t answer those questions alone, we hosted listening circles earlier this year to learn how educators were navigating their personal and professional lives as the pandemic surged.
Those sessions surfaced questions like these:
- What can we do to increase students' and families' joy right now?
- Can we build safer and more inclusive spaces for school communities?
- How do we make sure we prioritize—not just accommodate—the needs of marginalized students?
- How might we be healers of a broken system?
These gnarly, complex issues can’t be addressed by any single person or organization, and making progress requires more than repurposed solutions delivered by outsiders. As we’ve learned through our work with teachers and principals, navigating these types of challenges depends on school communities being supported to co-design the future for themselves. As one teacher in Fremont, California told us: “Teaching and innovating have to go hand in hand right now.”

With that in mind, we developed a method for educators to take a co-design approach to driving better outcomes for their schools and the students and families they serve. The Co-Designing Schools Toolkit is a collection of 40 activities, frameworks, and research-based practices designed by The Teachers Guild and School Retool programs, supported by and in collaboration with Riverdale Country School, the Deeper Learning network, Liberatory Design, the Stanford d.school, and the input of educators, local collaborators, and coaches.
At its core, the toolkit is about designing for equity. It complements an approach we developed nearly 10 years ago, the Design Thinking for Educators Toolkit, encouraging educators to focus on equity issues in their schools as part of diverse design teams. The toolkit focuses on the needs and lives of students furthest from opportunity, helps teams explore their members’ personal identities, and guides educators in articulating equity goals for their schools. Taken together, these components aren’t just boxes to tick off, but a set of principles that guide the entire change process.
Designing with students, not for them
Myron Long, Principal of The Social Justice School in northeast Washington, DC, says the co-design process has pushed him to fundamentally rethink the role of his students. “We ask for their feedback,” Myron says, “but we actually have to listen to them and then act on it.” For example, rather than assuming his students are always eager to take on justice issues, he asks them, and recalls a student replying, “Can’t we just play dodgeball, too?” Myron urges his colleagues to regularly invite students to be co-designers, and to build in “time to pause, listen to, and design with our students, not just for them.”

Meet parents where they are
Another example of co-design comes from across the country in South County San Diego, where a team of Special Education leaders hosted co-design workshops. Inviting families in was crucial to the team’s efforts to bridge gaps in understanding between parents and the countless people who provide support for students with special needs.
But to ensure that caretakers of children with special needs would be able to show up as collaborators, they knew they’d have to offer some basic support, like hiring professional translators and lining up child care. “The parents felt so respected, valued, and part of the process,” said Olivia Rivera, a team member. Knowing their children would be taken care of during the workshops gave parents the time and space they needed to “share from their hearts.”

When to use design thinking vs. the lean startup approach.
Creating a new business is a little bit like being a sea turtle mom—you want to know your environment and create many versions of your offer to increase your odds of success.
When it comes to making sure those sea turtle babies—I mean, uh, your business ideas—thrive, there are two methods that can help: Design thinking is the approach for discovering which of your eggs has the best chances of survival. Once that baby sea turtle has made it successfully into the ocean, the Lean Startup methodology can improve its chances of successfully reaching adulthood.
During a recent project, a client asked me about the difference between the two methods. While these techniques have been around for years now, it’s a question I hear a lot—many folks in the world of business think they should know the difference, but in all honesty, I don’t blame them for being confused. The methods are distinct, but they can (and should) be used in tandem. Businesses could benefit from them both.
Back to the client question—what’s the difference? I started by explaining the difference between the two methods more broadly, laying out what you see in the chart below.

Both approaches are about building new concepts and products, learning as much as possible from users, and from what’s happening in the market. And both methodologies employ an iterative approach that consistently seeks feedback and understanding from customers in the market.
Knowing the difference is one thing—knowing when to use one or the other is just as important.
Design thinking helps teams come up with many new ideas for new offers they then test before settling on the one that is most desirable, feasible, and viable. When applying design thinking, once we’ve uncovered user needs, we create a slew of options that might solve those needs. Each one is intentionally distinct from the others so we can learn what works best. In visualizing design thinking for our curious client, I sketched something like this:

On the other hand, the Lean Startup method helps teams drive toward a better version of an existing or new concept. It’s great if you have a product in-market that you want to tweak so it performs better. That end product may vary significantly from the original, but with the Lean Startup approach, you will be able to trace a path from Version A to Version Z. If I were to sketch it, it looks something like this:

Now that we have the two distinct methods visualized, we can look at applying them. A hypothetical challenge: Let’s imagine we’ve been asked to create a new concept to upend the fact girls are called on less, given less teacher attention, and given fewer opportunities to speak in mixed-gender science classrooms.
As design thinkers, our first step would be to talk to girls, boys, and their science teachers. We would talk to psychologists and sociologists. We would explore the mixed-gender education experience in other cultures. After our research, we’d distill our findings into opportunities for improving the classroom experience. For example: How might we immediately reward girls for participating in class? How might we enable teachers to see the disparity?
Based on those prompts, we would brainstorm a slew of ideas. For example: What if classrooms had a voice monitor that recorded the amount of time that boys spoke versus girls spoke? What if there was an online instructor’s portal with exercises for how to draw out girls in every classroom session? What if there was an app that quizzed students who are girls daily to increase their familiarity and confidence with science material?
We would then take this array of ideas and create prototypes—rough, inexpensive, tangible expressions of the new concepts—and test them. Based on feedback, the next round of prototypes might look something like this:

Maybe the voice monitor didn’t affect teacher behavior, but it did sufficiently frustrate the girls in the classroom—so much so that the next prototype was a wall-mounted display to show a live tally of student input. Because of the diversity of ideas and prototypes that come from a design thinking approach, there’s no clear throughline from Version A to Version Z.
Based on knowing that we are now going to build a voice-activated wall display, we would also use design thinking to build and test the accompanying business model and the product’s visual language. We would think about, build, and test options for how the display will get in front of buyers (the distribution channel), who pays for them and how much (the revenue and pricing model), and which entities might help to expedite our success (partnerships). As we explore the most viable business model, we’re still refining the concept.
Once those designs have been sufficiently evolved, we can plan for a limited launch to test the assumptions behind the products. With a refined concept and business model in hand, we can begin in-market testing.
This is when you want to lay 100 eggs, because only a very few will meet the bars for user desirability, the company’s ability to implement it, and the crucial feature of being financially lucrative for the business. In general, using a design thinking approach for a limited launch of a new concept will reduce risk, while using the Lean Startup methodology during in-market refinement will improve the chances of success.
Sometimes, when a team launches a new product but skips the user-centered design process, they find it may be necessary to pivot. That’s a good time for a team to turn to design thinking to explore why the concept isn’t working, and to find new ways to make it meet user needs.

A sea turtle lays more than 100 eggs each nesting season, but only a handful will successfully hatch and survive the journey into the ocean.
